Disney’s Audio-Animatronics are getting smarter…

…and the technology behind one of the newest figures at Walt Disney World could give us a glimpse at what’s coming next.
Walt Disney Imagineering has spent decades finding increasingly sophisticated ways to make its Audio-Animatronics feel alive. Now, three newly published Disney patent filings reveal considerably more about a new technology that combines physical facial movement, real-time tracking, and external projection mapping to create expressive animated faces.
And unlike plenty of theme park patents that may never make it beyond the development stage, we’ve actually already seen this technology operating inside a Disney attraction.
The system appears to be behind the new projection-mapped skeleton pirate that debuted on Pirates of the Caribbean at Disneyland in June 2026. Imagineering had previously discussed the technology, but these newly published filings provide a much deeper look at exactly how Disney makes the illusion work.
There are actually three separate patents involved, and each solves a different challenge.
The first is titled “Dynamic Mechanical Skin Structures For Animatronic Figures,” and this one is all about giving an Audio-Animatronic a face that can physically change shape while still serving as a surface for projected imagery.

Traditional Audio-Animatronics can use rigid structures with openings for areas like the mouth and eyes. Disney’s patent instead describes a continuous flexible skin stretched over a shell, with actuators hidden underneath it. Those mechanisms can push, pull, and stretch the skin to create different facial shapes.
Think of it as combining two different layers of animation. The projection creates the detailed appearance of the character’s face, while the physical surface underneath can actually change shape along with it.
Disney’s filing describes several potential materials for that skin, including silicone, neoprene, latex, and even self-healing elastomers. The structure can also be designed with specific areas that more easily fold or stretch, essentially creating predetermined flex points where Imagineers need the most movement.
That’s important for more than just making the character expressive.
Traditional animatronic skins can experience significant wear around high-stress areas…think about how many thousands of times an Audio-Animatronic’s mouth might open and close every single day. A continuous skin without the same seams and openings could potentially provide greater durability while still allowing Imagineers to create those movements.
But creating a moving face introduces another problem: how do you keep a projected face perfectly aligned when the surface underneath it is constantly changing?
That’s where Disney’s second patent gets especially interesting.
The filing, titled “Skin Embedded Markers For Dynamic Projection Mapping Of Animatronic Figures,” describes a way for Disney to essentially give its projection system invisible reference points across an Audio-Animatronic.

Older approaches can involve physical fiducial markers (think QR-code-like tracking points) that must be manually positioned on a figure during calibration. Besides requiring additional work, those markers aren’t exactly something Disney wants guests seeing on a finished character.
Disney’s solution is to embed tracking markers directly into the figure’s skin using ultraviolet or infrared pigment. Guests don’t normally see them. Specialized cameras, however, can.
When illuminated with the appropriate ultraviolet or infrared light, cameras can detect the markers and use their positions to determine where the figure’s surface actually is. The system can then continually adjust the projected image based on the skin’s position, orientation, and even changes to its shape.
This appears to explain something particularly interesting about the new Pirates of the Caribbean figure: the pirate’s bandanna.

Imagineering previously discussed UV-reactive markers associated with the effect, and the patent closely aligns with the technology Disney described. The filing itself is written generically and doesn’t specifically name Pirates of the Caribbean or the character, which is important when interpreting any patent, but the connection between the technologies is pretty clear.
Disney even details how those invisible markers could become part of the skin during manufacturing. Pigment can be applied through a stencil inside a mold before the skin material is poured and cured, leaving the tracking points permanently embedded within the finished material.
Then there’s the third patent, and this might be the most impressive part of the whole system.
Disney doesn’t just want an Audio-Animatronic’s projected face to look right when everything is operating perfectly. Imagineers are developing a system that can compensate when things aren’t working perfectly.
The third filing, “Hybrid Approach To Perform Dynamic Projection Mapping Onto Robotic Figures In Real-Time,” combines two different kinds of tracking.

Sensors inside the Audio-Animatronic can monitor its mechanical movements, while external systems (including cameras, LiDAR, radar, or the marker-tracking technology described in the other patent) can observe where the figure physically is in the real world.
Disney can then combine those data sources using a sensor-fusion system.
Why does that matter? Because a robot doesn’t always end up exactly where its programming says it should.
Years of operation can introduce wear, mechanical play, calibration changes, and other tiny discrepancies. An internal sensor might report where a mechanism should be, while an external camera can observe where it actually is.
By comparing both sources, Disney’s system can continually determine the figure’s real position and adjust the projected imagery accordingly.
And Disney designed the technology with something every frequent theme park visitor will appreciate: Audio-Animatronics occasionally break.
According to the patent, the tracking approach can maintain alignment between the projected content and the moving surface even when an actuator or motor fails. Rather than continuing to project the animation where the system expected the figure to move, it can adjust the imagery to wherever the physical surface actually ended up.

That could potentially make certain mechanical problems less noticeable to guests until Disney’s maintenance teams can address them.
For attractions operating for hours every day and accommodating thousands of guests, that’s a pretty significant advantage.
There is also an important distinction between this technology and the projected faces Disney fans have already seen for years.
Attractions like Seven Dwarfs Mine Train use internally projected character faces. The new technology described in these patents instead involves external projection mapping onto a physically moving Audio-Animatronic surface.
That distinction opens up some interesting possibilities.
Disney isn’t limited to placing the projection equipment inside the character’s head, while the combination of a flexible mechanical skin and real-time tracking gives Imagineers another tool for creating characters capable of much more complicated facial movements.
Disney has previously said that the Pirates of the Caribbean installation uses two projectors, with one operating and another serving as a backup. Interestingly, that particular configuration isn’t explicitly detailed in these three filings. The patents broadly describe systems involving one or more projectors, but they don’t lay out that specific active-and-standby arrangement.
That’s also a good reminder that patents aren’t blueprints for future Disney attractions. None of these filings names Pirates of the Caribbean, and a Disney patent doesn’t guarantee that every piece of technology described within it will ultimately appear in the parks exactly as written.
But this case is especially noteworthy because Disney has already put a version of the underlying technology in front of guests.
The skeleton pirate could therefore be more than simply a new effect for Pirates of the Caribbean. It may also be an opportunity for Imagineering to see how this next-generation projection-mapping system performs under the demanding conditions of a real theme park attraction.
And that raises the much bigger question: where could we see it next?
With Disney currently developing major new attractions and lands around the world (including Villains Land at Magic Kingdom) there are plenty of opportunities for Imagineering to introduce increasingly sophisticated figures. Disney hasn’t confirmed that these specific patents will be used for any of those upcoming projects, so any connection to future attractions remains speculation for now.
Still, the technology provides an intriguing look at the direction Walt Disney Imagineering is exploring.
The best Audio-Animatronics tend to make us forget, even briefly, that we’re watching an incredibly complicated machine. Giving those machines flexible physical faces, projected expressions that move with them in real time, invisible tracking systems, and the ability to compensate for mechanical inconsistencies could bring Disney another step closer to that illusion.
And if the new pirate really is an early real-world test of what’s ahead, the next generation of Disney Audio-Animatronics could get very interesting.
